Who really owns your retail media network?

Retail media has moved past the question of whether to launch a network. For most retailers, the real question now is how. And the answer shapes much more than your launch date. It decides who controls your data, who owns your advertiser relationships, and how much of the revenue you keep.

Right now, there are three main ways to run a retail media network. Each one can be the right choice, depending on where your network is today and where you want it to go.

THREE WAYS TO RUN A NETWORK
Outsource it, rent it, or own it.
OUTSOURCE IT
Someone else sells your media
Advertisers from day one, usually for a revenue share.

RENT IT
Run on someone else’s tech
A proven platform, within someone else’s setup.

OWN IT
Run your own platform
Your platform, your data, the partners you choose.
Builds your asset
Each model has a place. Owning means you choose your partners.

Model 1: Outsource it

In this model, a third party sells your media for you, bringing its own advertisers. Brands and agencies already buying through them can start spending on your network almost straight away.

The upside: revenue early on, and access to demand you might not reach on your own.

The trade-off: that demand usually comes with a revenue share, and some advertiser relationships sit with the third party. It’s worth knowing how those terms play out as your network grows.

Model 2: Rent it

Some retailers and platforms offer their ad technology to other retailers. You get ready-made ad products, reporting and, often, access to an existing advertiser base.

The upside: a proven platform and a fast start.

The trade-off: you work within someone else’s setup. Their data rules, product priorities and roadmap shape what you can do, so it pays to understand how much room you’ll have to grow your own way.

Model 3: Own it

The third model is to run your own platform. You choose the technology, keep control of your first-party data, and build direct relationships with the brands that advertise with you.

The upside: you keep the margin, the data and the relationships, and you choose the partners you work with. Every campaign builds your asset.

The trade-off: you need to sell your media and run the campaigns. That used to mean a big team. Today, much of the setup, planning and reporting can be automated, so a small team can run a network at scale.

Why the choice matters more over time

As retail media becomes a bigger part of the business, the model you choose early on matters more:

  • Margin compounds. A revenue share that suits you at launch can look very different at scale.
  • Data is the asset. Your first-party shopper data is what makes your network valuable to brands, so it pays to know where it goes.
  • Relationships drive growth. Brands that buy directly from you tend to become long-term partners.
  • Flexibility protects you. The market keeps changing, so make sure you can add new channels and partners without starting again.

Owning doesn’t mean going it alone. The strongest networks own the platform, then take their media further with partners like Meta, TikTok and Snapchat.

Questions to ask before you choose

Whichever model you’re weighing up, these questions will tell you a lot:

BEFORE YOU CHOOSE
Six questions to ask any partner.
1Who owns the advertiser relationship, us or the platform?
2Where does our shopper data go, and who can use it?
3What share of each advertising dollar do we keep, at launch and at scale?
4Can we add our own demand partners and channels, such as offsite and social?
5If we want to change direction in three years, how hard is it to leave?
6Will every booking actually get spent in full?

Owning, made easier

Owning your network used to mean building everything from scratch. It doesn’t anymore. Platforms like Zitcha are built for networks that want to own their media business without the build: your data stays in your environment, and partners like Meta, TikTok, Snapchat and Google, plus in-store screens through Broadsign, are already connected.

ZITCHAi does much of the heavy lifting too. One retailer set up 350 ad sets in 30 minutes with five prompts, work that used to take around two weeks.

The bottom line

There’s no single right answer. Outsourcing and renting can get you started quickly. Owning builds something that lasts. The best choice is the one that leaves you room to grow.
